Scattergun marketing feels productive, but it rarely pays off

Many small business owners fall into what we call scattergun marketing. A bit of social media here, a boosted post there, maybe a flyer drop or a sponsored search advert. Each activity looks reasonable on its own. Together, they rarely add up to anything, because none of it is based on evidence of where paying customers actually come from. The result is a business that is busy with marketing tasks but not busy with new business.

Find out where your customers actually come from

A car repair shop owner we worked with assumed most of his new business came through his website and local search advertising, because that is where he spent his time and money. When we asked his front desk team to note how each new customer had heard about the garage, the picture was completely different. Seven out of every ten new customers had come through word of mouth, recommendations from friends, family or other trades. He had been investing heavily in channels that were producing a small fraction of his actual business, while the channel doing most of the work was left to chance.

Double down on what is already working

Once you know where your customers genuinely come from, the next step is simple in principle. Do more of that, on purpose. A Chinese takeaway we spoke with noticed that customers who were given a small incentive to bring a friend, such as a discount voucher on their next order, returned more often and brought new customers with them. Rather than spending more on generic advertising, the owner built a simple referral incentive around this existing behaviour. It cost very little and worked because it amplified something that was already proven, rather than gambling on something new and unproven.

Fix the leaks before you spend more on adverts

Even when the right customers are finding you, many businesses lose them before they ever get to pay. Common leaks include a booking enquiry that comes in on a Sunday night and does not get a reply until Tuesday, a phone that rings out because nobody is free to answer it, and quotes that are sent out and never followed up. Each of these is an open door that a competitor can walk through while you are not looking. Spending more on adverts to fill a leaking bucket only means paying to lose more customers, faster.

Plug the leaks with automation, not more hours

A financial adviser we worked with was missing around five calls a day during client meetings. Of those, four callers did not leave a message and did not call back. Those were not weak leads. They were people who wanted an appointment and could not get through. We put a Voice AI system in place to answer missed calls, take basic details and offer available appointment times automatically. Within six weeks, it had booked twelve appointments that would otherwise have been lost. No extra marketing spend was involved. The leak was simply closed.

A short self-diagnostic

Before spending another pound on marketing, it is worth asking yourself seven questions. Do you know exactly where your last ten customers came from? Do you track this consistently, or only when you remember? Is your phone answered every time it rings during business hours? Are quotes followed up within 48 hours as standard? Do you have a simple way to encourage referrals from happy customers? Are enquiries that arrive out of hours picked up the next working day at the latest? And finally, are you spending more time creating marketing activity than reviewing what that activity actually produces? If you cannot answer most of these with confidence, the issue is unlikely to be a lack of effort. It is a lack of visibility into what is already working and what is quietly leaking away.
